Shopify app or custom build? How to tell

When an app from the Shopify App Store is enough, when a custom app or integration pays off, and how to spot app-fee creep before it adds up.

Shopify’s app ecosystem is one of its biggest strengths. For most stores, the right answer to a new need is an app, not a developer. But as a business grows, a stack of apps can start costing more, and doing less, than one piece of software built for the job.

When an app is the right call

  • The need is common to many stores: reviews, email capture, shipping labels, basic bundles.
  • The app is well reviewed, actively updated and from a vendor that depends on it.
  • It works the way you already sell, without workarounds.
  • Its fee stays small as your order volume grows.

Signs you have outgrown apps

  • App-fee creep. Several apps each charge monthly or per order, and the total keeps climbing with sales.
  • Apps that fight each other. Subscriptions, bundles and discounts from different apps that do not respect each other’s rules.
  • Spreadsheets in between. Someone exports orders from one app and imports them into another every day.
  • The thing that makes you different is not supported. A custom subscription box, a made-to-order product, a wholesale price list with its own rules.

Common places a custom build pays off

  • Subscriptions with rules no app handles, like customer-built boxes or skip-and-swap.
  • Wholesale alongside retail, with account pricing, minimums and terms.
  • Multiple locations that need shared stock, transfers and store-level reordering.
  • Back-office integration with an ERP, warehouse or accounting system that no app connects cleanly.

Custom does not have to mean replacing Shopify. Most of the time it means a private app or an integration that adds the missing piece and leaves checkout, payments and the storefront where they are.

Compare over three years

Add up every app fee you would keep paying, including per-order charges at the volume you expect, and the staff time spent on workarounds. Compare that with the cost of a custom build plus hosting and maintenance. If the gap is small, stay with apps. If the apps are both expensive and not doing the job, a build usually wins.

Questions to ask first

  • Which app would we remove if a custom piece did its job?
  • How many hours a week go into moving data between apps?
  • What will our app bill be at twice today’s order volume?
  • Who will maintain a custom app when Shopify changes its APIs?
